avis sur la performance d\u2019un collaborateur aupr\u00e8s de coll\u00e8gues, de clients ou encore de partenaires externes pour obtenir une \u00e9valuation plus objective de ses comp\u00e9tences et d\u00e9clencher des actions RH pertinentes.<\/span><\/p><p><span style=\"font-weight: 400\"><br><\/span><\/p>\n<p><span style=\"font-weight: 400\">L\u2019entretien 360 poursuit plusieurs objectifs :<\/span><\/p>\n<ul>\n<li style=\"font-weight: 400\"><span style=\"font-weight: 400\">il est un cadre de r\u00e9f\u00e9rence dans le contexte d\u2019une auto-\u00e9valuation (collaborateur ou manager) ou d\u2019un point de revue de projet,<\/span><\/li>\n<li style=\"font-weight: 400\"><span style=\"font-weight: 400\">il permet au manager de pr\u00e9parer l\u2019\u00e9valuation de la performance d\u2019un collaborateur (notamment dans le cadre des entretiens d\u2019\u00e9valuation),<\/span><\/li>\n<li style=\"font-weight: 400\"><span style=\"font-weight: 400\">il est un outil d\u2019aide 400;\">Lorsqu&rsquo;elles sont mal calibr\u00e9es ou mal organis\u00e9es, les campagnes d\u2019entretien 360 engendrent des d\u00e9rives. La pr\u00e9paration est chronophage pour les r\u00e9pondants, l\u2019\u00e9valuation est utilis\u00e9e comme d\u00e9fouloir et la restitution \u201cabrupte\u201d des avis endommage l\u2019engagement du salari\u00e9 concern\u00e9\u2026 Voici 5 bonnes pratiques pour limiter ces effets de bord.\u00a0<\/span><\/p><h3>Faire preuve de p\u00e9dagogie<\/h3><p><span style=\"font-weight: 400;\">Communiquez clairement les objectifs de l&rsquo;entretien 360 aux collaborateurs \u00e9valu\u00e9s et aux r\u00e9pondants. Expliquez \u00e0 quelles fins les r\u00e9sultats seront utilis\u00e9s.\u00a0<\/span><\/p><h3>D\u00e9terminer les principales comp\u00e9tences \u00e0 \u00e9valuer en amont<\/h3><p><span style=\"font-weight: 400;\">L\u2019entretien 360 se concentre principalement sur les soft skills. Les hard skills sont g\u00e9n\u00e9ralement d\u00e9j\u00e0 \u00e9valu\u00e9es par le manager lors des entretiens one-to-one, mais il est parfois int\u00e9ressant d\u2019avoir aussi un regard ext\u00e9rieur sur les comp\u00e9tences m\u00e9tiers. Quoiqu\u2019il en soit, nous vous recommandons de limiter le nombre de questions pour ne pas d\u00e9passer les 15 minutes de temps \u00e0 consacrer pour les r\u00e9pondants. M\u00ealez questions ouvertes et \u00e9chelles de notation (de 1 \u00e0 10 par ex) pour obtenir des donn\u00e9es qualitatives et quantitatives pour faciliter l\u2019analyse des avis par le manager.<\/span><\/p><h3>S\u00e9lectionner entre 5 et 10 r\u00e9pondants maximum<\/h3><p><span style=\"font-weight: 400;\">Il est \u00e9videmment n\u00e9cessaire que ces personnes aient tr\u00e8s r\u00e9guli\u00e8rement travaill\u00e9 avec le collaborateur sur la p\u00e9riode \u00e9coul\u00e9e. Veillez \u00e0 varier les profils (ex: ne sollicitez pas uniquement des managers) et rappelez-leur en leur envoyant la trame que cet entretien doit \u00eatre au service de l\u2019am\u00e9lioration du collaborateur et que les \u00e9valuations doivent donc \u00eatre r\u00e9alis\u00e9es avec bienveillance. Vous \u00e9viterez ainsi que certains ne s\u2019en servent comme d\u00e9fouloir.<\/span><\/p><h3>Bien pr\u00e9parer la formulation du feedback<\/h3><p><span style=\"font-weight: 400;\">Le manager du collaborateur \u00e9valu\u00e9 analyse et synth\u00e9tise les avis collect\u00e9s.
